Three operating models
A chatbot answers every visitor at once. A staffed chat answers only while someone is logged in. A hybrid puts a bot in front of a person. Decide who owns the chat at nine at night before you pick a tool.
Details
Queue ownership is what separates these three. An AI-first setup has no queue: every visitor gets a reply at once, but the answer is only as good as what you gave the software. A human-first setup has a queue only while somebody is logged in. After closing, the chat box is a contact form with a friendlier face. A hybrid puts the bot in front and a person behind it, so it can fail both ways. In a Gartner survey, the top customer fear about AI service was that it makes a person harder to reach8. Decide who answers at nine at night. Then decide what the visitor sees if nobody does.

- Detect boundary: Identify uncertainty, policy, emotion or action failure.
- Summarize: Retain the inquiry, source and steps already attempted.
- Route: Choose the responsible queue or person using an explicit rule.
- Acknowledge: Tell the customer what will happen next and on what timescale.
- Close loop: Record acceptance and final disposition.
- AI-first
- No queue: every visitor gets a reply at once, but the answer is only as good as the information you gave the software.
- Human-first
- A queue exists only while someone is logged in. After closing, the chat box works like a contact form.
- Hybrid
- The bot answers first and a person stands behind it, so plan for the bot getting it wrong and for nobody being there.
Side-by-side comparison
Software wins on hours, first-reply speed and many chats at once. People win on hard problems and upset customers. Actions, identity checks and handoff depend on your setup, so test those yourself.
Details
Hours, first-reply speed and the number of chats at once go to software. No staffing plan matches a bot at two in the morning. Hard problems and emotion go to people. In a study of chat complaints, a human-like bot made angry customers less satisfied, while calm customers were not affected12. Neither kind of chat is most people's first choice for a real problem: in a 2019 Gartner survey about larger companies, 44% preferred the phone and 17% chat9. Actions and identity checks depend on what you connect, so test them with a real request. Handoff decides whether a hybrid works. Reporting tells you whether it did.

| Question | How to check |
|---|---|
| Hours | Send a test chat at nine at night and on a Sunday, and record who or what answers. |
| Response speed | Time the first reply during a busy hour and after closing, not only during a quiet demo. |
| Complexity | Send a tangled problem, like a tenant with a leak and a billing dispute, and see whether it sorts it out or passes it to a person. |
| Empathy | Send an angry message about a missed appointment and judge whether the reply calms things down or makes them worse. |
| Actions | Ask it to book or change something real, then check the calendar or connected system for the result. |
| Authentication | Ask about a private account detail and confirm it checks who you are before it says anything. |
| Concurrency | Open several chats at once and check that each gets its own correct answer without a long wait. |
| Handoff | Ask for a person and note whether one arrives, how long it takes, and whether they can see the chat so far. |
Good enough when, the same for every row above: Record the authoritative result or preserve context for the named human handoff. Do not count generated text as resolution.
Staffing and coverage math
Work out staffing from the hours you promise and the chats you get. A person is paid for every hour they wait, so put that wage next to any software price before you compare.
Details
Start from the hours you promise, not the hours you hope to cover. Hours open per day times days open gives coverage hours. Then take chats per hour times minutes per chat, and divide by how many chats one person can hold at once. Nobody is busy every minute, so divide again by an occupancy figure below one. That gives agent hours. Your reply-time promise moves the total more than volume does. A 30-second promise means someone sits waiting. The median US customer service representative earned $21.53 an hour in May 2025, before benefits14. In a hybrid, the share of chats passed to a person drives everything. Measure it in month one.

Design hybrid handoff
A handoff works when the bot knows when to stop, passes the whole chat to a person, tells the visitor the real wait, and someone answers. Most broken hybrids fail at one of those steps.
Details
A handoff needs an available person, the conversation history and an honest wait estimate. It also needs a trigger before frustration builds. A 2026 working paper on Taobao's customer service experiment found that human takeover preserved quality better after technical problems than after customers became frustrated; earlier intervention was associated with stronger recovery2. The experiment ran in 2024 at one Chinese e-commerce platform, so it does not establish a universal escalation threshold. For your pilot, separate technical failure from customer frustration. Give each a named owner and measure what happens after takeover, including repeat contact and customer feedback. If nobody is available, offer a clear callback route instead of promising an immediate connection.

- Acknowledge: Tell the customer what will happen next and on what timescale.

- Trigger
- A named event starts the handoff, such as a refund request or two failed tries on the same question.
- Context packet
- The full chat, contact details and any order or job number go to the person, so the visitor never repeats themselves.
- Availability truth
- The bot checks that someone is actually available before it promises a person, and says so plainly when nobody is.
- Queue expectation
- The visitor hears a real wait time, such as a reply by the next morning, instead of a vague "someone will be right with you."
- Return path
- A visitor who comes back later finds the same thread still open, with the staff reply waiting in it.

When a chatbot is the better fit
Pick a chatbot when the answers are already written down: hours, prices, service areas, booking. After hours, promise intake, not a fix, and give visitors a clear way to reach a person.
Details
Software does best where the answer is written down and will be the same tomorrow. Think opening hours, service areas, a diagnostic fee, or whether an auto shop works on your make. In one experiment, people rated a chatbot higher than a person for this kind of factual question13. A bot suits lead capture when your rules for a good lead are on paper. After hours, promise intake, not a fix. It also absorbs a spike, like fifty visitors after a radio ad. Some questions are easier to type to a machine: in five studies, shoppers felt less judged by a robot when buying something embarrassing16. Chat also helps the roughly 15% of American adults who report some trouble hearing15.

When live chat is the better fit
Pick live chat when the job needs judgment: account history, angry customers, refunds and exceptions to policy. That means paying a trained person and giving them the authority to say yes.
Details
Some conversations belong with a person from the first message. Account work that spans several bills, jobs or months needs someone who can read the history and ask a better question. Anger needs a person. In a large pre-2010 study of big-company contact centers, 81% of customers who struggled to solve a problem said they would spread negative word of mouth11. A goodwill credit, a payment plan or an exception to your own policy is a judgment call. That authority should not sit with software. A tenant in a deposit dispute or a pet owner after a bad visit needs a human. Live chat costs what a trained person costs, and that person needs the power to say yes.

Product examples
The products below differ most on one point: whether a person is part of what you buy. Check each vendor's current plan page before you count on a human backup.
Details
Vendors differ most on whether a person is part of the package. Tidio says human handoff is available with its Lyro AI agent, and how it works depends on your plan5. Intercom hands Fin chats to human agents in a help desk, so you need agents to staff it4. Zendesk's AI agents sit inside its customer-service platform6. Handoff happens within Zendesk's own workflows. ChatBot.com describes live chat as part of its wider product suite, so check what your purchase includes7. First AI Employee is a managed website assistant for questions, lead qualification and booking, not human live chat1. Ask each vendor in writing who answers when the bot cannot.

Frequently asked questions
Is a chatbot cheaper than live chat?
Each extra routine chat may cost less, but the total also includes setup, content, monitoring, handoffs, the software it depends on and mistakes. Work it out from your own volume and handoffs instead of assuming.
Can a chatbot replace live chat?
For some routine website questions and intake, yes. Do not count on it to replace complicated account work, sensitive exceptions, negotiation or highly emotional cases.
What is hybrid chat support?
AI handles the work you set aside for it and passes the chat, with the details that matter, to a person when a set trigger happens. The system has to know whether anyone is available and tell the customer a realistic wait.
Does live chat provide 24/7 coverage?
Only if the business staffs it around the clock or pays someone else to. Putting a live-chat widget on your site does not mean someone is always there.
Does First AI Employee include human live chat?
A managed website assistant for questions, lead qualification and booking. Its pages do not describe a staffed live-chat inbox, so ask the company directly if you need one.
